No waiting for developers. No enterprise budgets. With an approach that embraces uncertainty instead of fearing it. The problem Design Sprints work when the problem is defined. Lean works when you can measure. But what do you do when the ground shifts beneath your feet? When user experience is no longer linear, mappable, sometimes not even interface-based? Traditional frameworks are slow. Agencies cost too much. Your dev team is already maxed out. And meanwhile, the idea sits in a Figma file that no one will ever test with real users. We need another way. One that accepts imperfection as method, not failure. What changes From weeks to hours A working prototype in one work session, not after three sprints. From enterprise budgets to accessible investment AI tools slash development costs. The value is in strategy, not coding hours. From certainties to experiments We're not looking for the perfect solution. We're looking to learn as much as possible in the shortest time. From solo to collective AI accelerates, but transformation happens in relationship: with the team, users, stakeholders. The approach I work with a framework I've refined in daily practice — a four-phase process inspired by alchemy, not for esoteric reasons but because it reflects what actually happens when you design in uncertainty. It starts with dissolving certainties (what do we think we know that might be wrong?), moves to purifying principles (what really matters?), experiments with impure materials (ugly prototypes that teach), and arrives at synthesis (what have we learned that we can carry forward?). It's a cycle, not a line. And it works particularly well when combined with AI tools that accelerate each phase. Tools in the laboratory Ekitai Complete websites without code. Landing pages and MVPs in hours. Claude / ChatGPT Sparring partner to challenge assumptions and generate variants. v0.dev / Bolt / Lovable Working prototypes from prompts. Test the idea, not your coding ability. Midjourney / DALL-E Visualize concepts before building them. Show, don't tell. Claude Code / Cursor Real MVPs built through conversation. Code becomes material, not obstacle. What's included **5-hour Sprint** An intensive session to go from idea to testable prototype. Ideal for validating a specific hypothesis. **2-day Workshop** For teams who want to internalize the approach. We work on a real project, you learn the method. **Ongoing Consulting** Long-term support for complex projects. Weekly sessions, reviews, iterations. **AI Training for Designers** Practical course on integrating AI tools into your daily workflow. Who it's for • **Early-stage startups** that need to validate ideas quickly without burning runway • **Product teams** with clogged backlogs who need to test hypotheses before building • **Freelancers and consultants** who want to offer prototypes to clients without depending on developers • **Companies in transformation** that need to experiment with new models before investing It's not for those seeking certainty. It's for those willing to get their hands dirty. RESOURCES Want to dive deeper into the approach? I've put together a document that explains the alchemical framework in detail: the four phases, concrete activities for each, AI tools that accelerate the process, and guiding questions to understand where you are. It's not theory — it's what I use every day. Ready to experiment? Tell me what you're trying to build. Let's see together if it makes sense to work on it. ### The 4 phases of the Great Work Source: https://carlofrinolli.it/great-work Language: en — Last updated: 2026-03-08 FRAMEWORK The 4 phases of the Great Work An alchemical framework for navigating design chaos. Not theory: daily practice with impure materials, AI tools, and zero certainties. What you'll find in the document Design Sprints work when the problem is defined. Lean works when you can measure. But what do you do when the ground shifts beneath your feet? This framework comes from practice, not theory. It's how I navigate design complexity when traditional methods fall short. In the document you'll find: • **NIGREDO** — the dissolution of certainties. Activities to challenge assumptions, concrete outputs, AI tools to accelerate. • **ALBEDO** — the purification of principles. How to separate signal from noise, define clear criteria, align the team. • **CITRINITAS** — imperfect experimentation. Ugly prototypes that teach, timeboxed experiments, learning logs. • **RUBEDO** — operational synthesis. Patterns to carry forward, knowledge transfer, setup for the next cycle. Each phase includes concrete activities, measurable outputs, AI accelerators, and a guiding question. A fundamental premise This work is ALWAYS collective. The solitary alchemist in their laboratory is a myth. Transformation happens in relationship: with the team, with users, with stakeholders, with AI itself. The tools you'll find — including AI-powered ones — don't replace human connection: they accelerate it, amplify it, make it richer. But without the collective, there is no Great Work. Download the framework Leave your email. I'll send you the PDF and, occasionally, something worth reading. No spam, I promise. ### Carlo Frinolli · CV Source: https://carlofrinolli.it/cv Language: en — Last updated: 2026-10-08 // CURRICULUM · DESIGN SINCE 2002 Carlo Frinolli. Non per sminuirla. Per liberarli. Ma ho visto un muro: il territorio. La forma era il luogo dove i designer vivevano, comandavano, erano insostituibili. Parametrizzarla significava perdere controllo. Cosa fanno ora i designer? Pronto a orchestrare? Scopri come trasformare i tuoi design in strategie governabili. ### Carlo Frinolli, design leader who builds Source: https://carlofrinolli.it/ Language: en — Last updated: 2026-10-06 Hey, I'm Carlo Frinolli Design leader who [[builds, hacks, ships, mentors, foresees, builds]] Head of Design at Loquis · Founder & CDO of Ekitai · WUDRome since 2014 · ex Mozilla Rep. Back to business, though. I believed something specific back then: that a phone could be made entirely of the web. Not a browser running on top of an OS, but the browser as the OS. No wall of icons. You’d say what you wanted, and the device would reshape itself around it.I wasn’t inventing that belief; it was written into the product. When Mozilla launched the first Firefox OS phones in 2013, the pitch already included an adaptive search that reshaped the phone around what you needed, plus the ability to spin up one-time apps on demand with no download required . Read that back in 2026 and it’s uncanny. Intent over icons. Apps summoned, not installed. 2014 - 2024: The revival Firefox os Launch harder, better, faster, stronger Last December 7th, 2014, Italy joined the other Firefox OS enabled countries, and we were proud of being part of the launch team (this is one of the most meaningful and symbolic “we” I could ever have imagined). Niente spam, promesso. ### Carlo Frinolli, design leader who builds (it) Source: https://carlofrinolli.it/it Language: it — Last updated: 2026-10-07 Ciao, sono Carlo Frinolli Design leader who [[builds, hacks, ships, mentors, foresees, builds]] Head of Design in Loquis · Founder & CDO di Ekitai · WUDRome dal 2014 · ex Mozilla Rep. Senza aspettare sviluppatori. Landing page e MVP in ore. Pronto a sperimentare? Scritto da Carlo Frinolli September 21, 2026 Before writing a line it read my notes and found a rule I wrote three weeks ago: a phrase I am fond of, one I use in talks, is banned from anything a client reads. The test is simple.Would someone with a small budget repeat it to a business partner on the phone without asking what it means? They would not.The phrase was sitting in the brand brief the assistant had just received. It is not in this article.I wrote that rule. I agreed with it. Three weeks later I would have broken it, because I was deciding from what I remembered of my own brand. Memory is a lossy copy of your brand After twenty years of brand and design strategy I still do this, and so does every team I have worked with. We decide from what we remember. What we remember is the last workshop, the loudest stakeholder and the tagline that survived. The real material, the interviews, the adjectives people voted for, the things we said no to and why, sits in a PDF nobody opens after the handover. Every decision taken from memory drifts a little. A post slightly off voice. A landing page promising something the brand never promised. None of them is a problem alone. Twelve months of them, and the brand you run is a rumor about the brand you defined. AI makes the drift faster. A model with no access to what the brand decided will fill the gap with the average of the internet, fluently, in your name. The second is a brand compass in Numena , the brand archetype engine I founded. Disclosure made, then. It holds positioning, values and tone of voice, derived from what people inside and outside answered about the brand. What I wished they had said has no vote. Both are exposed through MCP, the protocol that lets a model read a source instead of guessing at it. When I ask for a draft or a reply to a lead, the model reads the compass and the relevant notes first. I can ask which note a claim came from. When the draft contradicts a note, I find out which of the two is wrong, and sometimes it is the note. This article went through that loop. It was drafted against my compass and my tone rules, then pushed as a draft into Ekitai , the platform this site runs on, through the same protocol. I reviewed and edited it before it went live. The machine did the reading and the typing. The rules were mine, and they were written before the machine ran. Where it breaks A connected second brain only knows what you wrote down. If your notes flatter you, the system will flatter you with citations, which is worse than flattery without them. The compass ages. People change their mind about a brand faster than founders do. A compass nobody surveys again becomes the PDF in the drawer, this time with an API. And the model still wants to agree with you. Grounding narrows what it can invent, but the deciding stays with you. I keep a rule in the vault that tells the assistant to argue with me. It helps. It does not replace noticing the moment I stop reviewing and start approving. Start with one rule You do not need my stack. Write down one decision your brand has already taken, with the reason, in a file a model can read. A word you do not use and why. A promise you refuse to make. Then make every draft pass through it. The first time the system stops you from saying something you wrote a rule against, you will see how much you were deciding from memory. What did your brand decide last year that you have already forgotten? Ethical AI is a lie, e quindi? Chi versiona i prompt, chi rilegge i log? About one host in five wrote their listing mixing two languages. Guests got confused, and the new machine-translation pipeline built with Translated had nothing clean to work on. We redesigned the listing flow so hosts would write in one language, and trust what the machine did with it. 5.6M listings on the marketplace in early 2021 ~1.2M listings affected by mixed-language descriptions 16 hosts tested, two rounds plus shadowing 2021 shipped globally in the Winter Release 01 Executive summary Airbnb had just signed with Translated to localize the whole marketplace through a mix of machine translation and professional translators. One thing broke the pipeline before it started: hosts writing the same description in Italian and English, or in a language different from their account. The machine could not tell which voice to keep. We ran an expert review and two rounds of usability testing with hosts, and gave the product team a redesigned listing flow plus a set of interface changes to stop the problem at the source. 02 Four phases, one question ➔ Desk research and hypothesis framing on why hosts mix languages ➔ Data-driven recruitment of hosts through internal Airbnb queries ➔ Expert review of the listing creation journey ➔ Usability testing with 16 hosts in two rounds, plus shadowing sessions Tools & tactics Mixed-methods UX research Remote moderated testing Heuristic analysis Microcopy and flow redesign recommendations Localization is not a feature. It is an experience. When hosts understand what happens to their words, they trust it. 03 Issues discovered ➔ Localization features had no onboarding: most hosts did not know translation existed. ➔ Nothing warned a host writing in a language different from the one set on the account. ➔ No inline guidance or reminder about which language to write in. ➔ Prices were shown with a 1:1 currency conversion (100 USD read as 100 EUR). ➔ No preview of the translated listing, so hosts did not trust the machine and wrote both versions by hand. Five design principles, one per issue Put hosts in control Guide and reassure Explain, then ask for trust Prevent the error before it happens Show, don't just tell 04 Results Shipped in the Winter Release 2021 , across the whole marketplace. Mixed-language listings dropped , machine translation became the default hosts accepted, and the localization team had evidence instead of assumptions to prioritise the backlog. The lift in UX and revenue is an internal Airbnb figure I cannot publish, so it stays qualitative here. What I would do differently : measure post-booking signals (complaints, no-shows, reviews) from day one, not only listing conversion. Today, guest-host chat on Airbnb is translated in real time on the same foundations, and the same question, " does the machine keep the human voice? ", is the one I ask of every AI feature I ship. 05 Lessons learned Good UX is not a finishing touch. Here it was the difference between a translation pipeline that works and one that gives up. ➔ Localization is not a feature, it is an experience ➔ When people understand the process, they trust it ➔ Microcopy can shape macro outcomes ➔ Working next to data science cuts research time in half Challenges worth sharing // Ready to design multilingual experiences that convert? In Lebanon, WFP had handed out more than 200,000 prepaid cards to Syrian refugee families : 27 USD per person, per month, to spend in partner shops. The brief was a price-comparison app . Three days of co-design in Beirut told us the real problem was elsewhere . 27 USD per person, per month, on the e-card 200K+ prepaid cards distributed in Lebanon 3 days of on-site co-design and testing in Beirut 85%+ of refugees with a smartphone, mostly Android 01 Executive summary The money was small and the prices were volatile. Beneficiaries told us the amount was not enough , that some shopkeepers were not fair , that shops were far apart and that the card itself gave them trouble . An app to compare prices was the obvious answer and a partly wrong one: the biggest cost was not the price on the shelf, it was getting to the shop . We reframed the product from " cheapest item " to " best basket, nearest shop ", and designed it with the people who would use it, in the camps, with interpreters. 02 Three days, one reframe ➔ Document reading and as-is journey mapping of the e-card programme with the WFP team ➔ Co-design workshop in Beirut: printed symbol cards to define a shared visual grammar ➔ Contextual observation in shops and short interviews on the field ➔ Bodystorming and testing of refined paper prototypes with two groups Tools & tactics On-field research with interpreters As-is journey map Lean paper prototyping UX recommendations, Android-first We were not designing to buy a bigger TV for less. We were designing to stretch dignity across 27 dollars. Co-design is listening, watching, arguing, understanding and making, together. 03 Issues discovered ➔ The amount did not cover a month; any saving had to come from where you shop, not only what you buy. ➔ Shops were far apart, so transport ate the saving a cheaper price promised. ➔ Some shopkeepers were not correct with beneficiaries, and there was no safe way to report it. ➔ Card and PIN problems (lost, blocked, forgotten) had no clear path to a solution. ➔ Text-heavy screens did not work: in a WhatsApp test, people answered with emoji, not words. Five principles from the field Best basket, not cheapest item Nearest first Emoji are a language Feedback stays private Works on a shared Android phone 04 Results WFP developed and released the app under the name Dalili. The core functions we defined in Beirut shipped: prices for the five staple items, best basket per shop, shops nearby, private feedback on shops. Emoji became the shared language of the workshop and then of the interface. What stayed unresolved : we never got usage data back from WFP, so I cannot tell you how many of the potential 800,000 beneficiaries actually used it. The context has changed radically since 2017, and this case should be read in its time. What I keep from it : the same attention to the edges of a system, low signal, low trust, shared devices, is what I bring today when I design for people the product was not built for. 05 Lessons learned The brief asked for a price list. The people asked for a way to choose. ➔ Human-centred design is economic leverage, not just empathy ➔ In low-literacy contexts, emoji and voice are working UX languages ➔ Co-design with the affected community produces a different product than the one in the brief ➔ Strategic UX can move aid from survival support to systems that give agency back // Working with vulnerable communities or high-stakes public services? Delete it. Accredia certifies the people who certify everyone else in Italy. In 2016 one person spent 9,600 minutes a month, a full working month, uploading documents by hand into a reserved area for the board. The brief was a new website. The job was to make that month disappear. 9,600 minutes a month spent uploading documents, before 1 person freed for work an algorithm cannot do 11 months of continuous co-design with the internal team 2009 the year of the website we replaced 01 Executive summary Accredia is the only body appointed by the Italian state to accredit certifiers and laboratories. Its website dated from 2009 and its reserved area asked one operator to open a form, pick a file, upload it, describe it, and repeat, for a month, every month. We rebuilt the public site as a modular, editorially autonomous system and, more importantly, we wrote down the algorithm that person was running by hand and replaced it with an automatic document flow between the operator and the board. 02 Four phases, eleven months ➔ Context assessment: analytics on the old site, search intent, comparison with peer bodies abroad ➔ Two discovery workshops in two cities, same activities, to make results comparable ➔ Interviews with users and stakeholders, personas, user stories, content inventory, information architecture ➔ Wireframes, atomic design system, two rounds of usability testing, WordPress theme built on our Glitch base Tools & tactics Co-design facilitation Analytics and search-intent triangulation Atomic design system Usability testing, internal and external "I spend a whole month feeding the reserved area." The right question was not how to make the upload faster. It was why a person was doing it at all. 03 Issues discovered ➔ The two most used calls to action, Documents and Databases, were buried where analytics said nobody looked. ➔ Content was organised by the body's internal structure, not by what certifiers and companies came for. ➔ The reserved area had no concept of a workflow: every document was a manual upload plus an email thread with the board. ➔ The 2009 site could not be updated without a developer, so it was not updated. ➔ Internal habits were strong, and a redesign that ignored them would have been rejected. Five principles, one process Respect the existing flow, then automate it Build the design system from real content, not a kit Editorial autonomy is a feature Open source as a tool for independence Prove it with data and with people 04 Results A new modular site the editorial team runs on its own, and a document flow that dropped from 9,600 minutes a month to a few : the person who ran it by hand moved to accreditation work that cannot be written as an algorithm. Accredia never published a figure in euros, and neither will I: earlier versions of this page carried a projection that was ours, not the client's. What did not happen: the API layer we had sketched to make upload a drag-and-drop gesture was never built. What I keep : in 2016 we called this process redesign, in 2026 it is called AI transformation . It is the same move, first write down the algorithm a person is executing, then take the person out of it. It is also the first site I designed to be managed without us, the idea that became Ekitai. 05 Lessons learned A restyling was the brief. An organisational change was the result. ➔ You do not always need to innovate. Sometimes you need to respect what exists and free it ➔ A real design system is built from real content, not from a UI kit in Figma ➔ Open source becomes an emancipation tool when you listen to people first // Want to turn a restyling into an organisational change? Sharelock detects identity threats by learning how every user behaves and spotting the anomaly. The machine learning was patented. The interface was the problem: analysts could not finish critical tasks in the first prototype, and managers could not read the risk reports. fig 01 · Access, compliance and telemetry in one view, redesigned. 2 audiences with opposite needs: security analysts and managers 4 phases, from discovery workshop to design system 1 component library shared with the development team 2019 shipped, still the base of the product's UI 01 Executive summary Sharelock collects data from any source, logs, sensors, applications, builds a behavioural baseline per user and flags what deviates. That is a lot of data on a screen, for two kinds of people: analysts who need depth and speed, and managers who need a decision. We observed analysts doing their tasks, or failing to, redesigned the critical flows around what they were actually trying to do, and set up a design system so the product could stay coherent across every view without losing usability. 02 Four phases ➔ Discovery workshop and stakeholder interviews ➔ Usability testing with cybersecurity professionals and managers ➔ Iterative design sprints driven by what we saw in testing ➔ Design system implementation with the development team Tools & tactics Qualitative usability testing Atomic design Cross-functional design ops Component library Don't dumb it down. Organise it. Expert users deserve interfaces that match their expertise, not a simpler product. 03 Issues discovered ➔ Complex security workflows had no information hierarchy: everything looked equally urgent. ➔ Technical language locked managers out of the reports they were supposed to act on. ➔ Each section of the platform had its own visual logic. ➔ Critical actions sat in secondary navigation. ➔ Dashboards overwhelmed people instead of guiding a decision. Four principles for expert users Clarify complexity, keep the depth Surface the critical action first Show what each action does before it does it Enable expertise, do not dumb it down 04 Results Critical workflows became completable end to end by analysts, and managers got reports they could act on. The design system gave Sharelock a way to add features without redesigning the product each time, and the interface became part of the sales pitch. What I cannot show you: task completion rates come from our internal testing, not from a published study, so treat them as our observation. What stays with me: the same principle, organise rather than simplify, is what I apply today when I design interfaces on top of AI systems that produce more signal than a person can read. 05 Lessons learned Powerful and usable are not opposites. They are a design decision. ➔ Specialised users deserve thoughtful design, not a simpler product ➔ In B2B, visual coherence follows from solving real workflow problems ➔ Watching real users work beats any stakeholder meeting ➔ A design system is what lets a small team scale a complex product // Ready to transform complex B2B workflows? Loquis is the Italian platform for geolocated audio stories: you walk, the place talks. In 2021 the founders asked NOIS3 to find out why the app promised more than it delivered. In 2025 I joined as Head of Design. This is the 2021 part. 4 core features reviewed: Channels, Map, Recording, Playlists 2 UX experts on the review, then one co-design workshop 2 flows redesigned end to end: listen to a story, create one 2025 the year I came back as Head of Design 01 Executive summary The idea was strong: feel like a local, not a tourist, through stories told by people who know the place. The product was not keeping up with it. We ran an expert review of the four main features, interviewed the key stakeholders, ran a co-design workshop with them, and then rebuilt the two flows that matter, listening to a story and recording one, with as few screens as possible. The visual direction came out of the same workshop: light, friendly, with a nod to explorers' old maps. 02 Four phases ➔ Expert review of Channels, Map, Recording and Playlists ➔ Stakeholder interviews on content, quality and what the service promises ➔ Co-design workshop to align vision, mission and what users should expect ➔ To-be flows and visual design for listening and creating Tools & tactics Heuristic expert review Stakeholder interviews Co-design workshop User flows and visual design Simplify. Categorise. Navigate. Make it explicit. Four verbs from the review, still on the wall four years later. 03 Issues discovered ➔ Content was the whole value, and there was no way to tell the good from the rest. ➔ Four features, four navigation logics: users did not know where a story lived. ➔ The map, the core promise, was the hardest surface to use. ➔ Recording a story asked too much of a first-time creator. ➔ Expectations were high on first contact and the app did not say what it was for. Four principles from the review Simplify Categorise Navigate Make it explicit 04 Results The 2021 work gave Loquis two cleaner flows and a visual language it kept for years. What did not happen: a research project from the outside does not change how a company builds; several findings from that review were still open when I walked in as Head of Design in October 2025. That is the honest measure of the difference between advising and owning. Today the platform counts about 2.5 million users and stories in seven languages, and my job is to fix from the inside what I diagnosed from the outside: one design practice across consumer app, hosting, licensing and the production studio, with AI applied to audio where it helps and not where it flatters. 05 Lessons learned The best case study is the one you get to finish from the inside. ➔ An expert review finds the problems; only ownership fixes them ➔ When content is the product, curation is a design problem ➔ The core promise (the map) deserves the most design time, not the least ➔ A workshop that aligns vision saves more screens than a redesign // Have a product that promises more than it delivers? But subtitling is a craft with its own rhythm, tools and pain, and a tool that ignores it gets ignored. We mapped the industry as a system, followed professionals through their real workflow, interviewed them, and turned what we saw into a set of recommendations, journeys and UX prototypes that shaped the first web-based version of Matesub. 02 Four phases ➔ System map of the subtitling industry: actors, tools, handoffs ➔ User interviews and shadowing with subtitlers in more than ten countries ➔ Customer journey mapping of the as-is workflow, with the pain points ➔ User flows and wireframes for the prototype of the web tool Tools & tactics System mapping Remote interviews and shadowing Journey mapping Wireframing and prototyping Automate the wait, not the judgement. The slow parts of subtitling are the ones nobody wanted to keep. The judgement calls are the ones nobody wanted to lose. 03 Issues discovered ➔ The workflow was split across several tools, with manual handoffs between them. ➔ Timing and segmentation ate most of the hours and none of the skill. ➔ Quality checks lived in people's heads, not in the tool. ➔ Multilingual jobs multiplied the same manual steps per language. ➔ Professionals distrusted automation that hid what it had changed. Four principles for AI tools Automate the repetitive, keep the call Show what the machine changed One workspace, no handoffs Design for the professional first 04 Results Translated got a full research report, journey maps and UX prototypes, and used them to inform the development of its web-based subtitling tool; Matesub then shipped as a product. What I cannot claim: I do not have adoption numbers, and the product evolved past our prototypes. What stays: this was 2020, and the question of how people trust an AI that rewrites their work was already the design problem. It is the same question I now put to every AI feature, whether it writes a subtitle, a listing or a page. 05 Lessons learned The fastest way to slow down an AI tool is to skip the people who use it. ➔ Research in more than one country prevents designing for the one workflow you know ➔ Professionals accept automation when it shows its work ➔ A system map finds the handoff nobody had noticed ➔ AI products are still products: the craft around them is the design // Building an AI tool for professionals? Banca Etica, the first ethical bank in Italy, wanted to know what digital transformation should mean for a bank whose value is the relationship. We went to five branches and asked, then designed the experience it should become. 5 branches observed: Milan, Rome, Bologna, Naples, Perugia ~40 in-depth interviews, 90 minutes each, with customers and staff 3 actors in every to-be journey: customer, employee, organisation 1999 the year the bank was founded on the principles we had to protect 01 Executive summary A bank that inspires every decision, operational and cultural, to ethical finance cannot copy the digital playbook of a retail bank. We immersed in the organisation through stakeholder interviews and past research, then went to the branches: contextual observation, intercept interviews, and around forty long interviews with selected customers and employees. From that we defined the experience foundation, the experience vision, and the to-be journeys for every touchpoint and every actor involved. 02 Four phases ➔ Immersion: stakeholder interviews, review of previous research, workshop on problems and opportunities ➔ Research: observation and intercepts in five branches, ~40 in-depth interviews with customers and staff ➔ Analysis and synthesis: customer archetypes, perceptions, expectations, friction on each channel ➔ Strategic approach: experience foundation, experience vision, to-be journeys and redesigned workflows Tools & tactics Contextual observation Intercept and in-depth interviews Customer archetypes To-be journey mapping The highest interest is everyone's. The bank's own line, taken as a design brief. 03 Issues discovered ➔ Customers chose the bank for its values and then met the same friction as anywhere else. ➔ Branch staff carried the relationship by hand, with no digital tool that knew the customer. ➔ Channels did not talk to each other: what started in the branch did not continue online. ➔ The values that brought people in were invisible in the everyday touchpoints. ➔ Different customer archetypes had different expectations, and one journey served them all. Four principles for an ethical bank The relationship is the product Digital serves the branch, not the other way round Make the values visible where the money moves One journey per archetype, one experience for all 04 Results Banca Etica received a strategic proposal to improve its customer experience: an experience foundation and vision, redesigned workflows, to-be journeys per touchpoint, and a map of ideas and opportunities ranked by the research. What I cannot tell you: which parts the bank implemented, and how. Research engagements end where implementation begins, and this one did. What stays: it taught me to write the brief in the client's own values, and to test every design decision against them. It is the method I still use when a brand's values and its interface have drifted apart. 05 Lessons learned Ethical finance is a promise. Service design is how you keep it at the counter. ➔ Values are a design constraint, not a marketing claim ➔ Forty long interviews beat four hundred survey answers when the question is trust ➔ Employees are users too, and often the most honest ones ➔ A to-be journey without the organisation's side is a wish, not a plan // Values on the wall, friction at the counter? MySpot was its virtual assistant for the small, recurring, low-value tasks people at work do every day: book a desk, a room, a service. We researched, designed the experience and built the design system. 1 primary action per screen, by rule 5 items in the bottom bar, the same on iOS and Android 0 free-text replies in the chatbot: every answer is a guided choice 1 style guide with documented code, handed to the developers 01 Executive summary After a round of qualitative research with the people who would use it, we designed MySpot around one idea: the app should disappear behind the task. Navigation in a bottom bar, content revealed a little at a time through cards, gestures kept to the ones people already know, and a chatbot that never pretends to be human. Every screen has one primary action, placed where the thumb is. The whole thing shipped as a documented design system so eFM could keep building without us. 02 Four phases ➔ Qualitative user research on recurring tasks in smart working ➔ UX design: navigation, content model, conversation design ➔ UI and interaction principles: one action, one finger, familiar gestures ➔ Design system and style guide with code documentation Tools & tactics Qualitative research Conversation design Mobile UI patterns Design system documentation Our app is not the only one on the phone. It is easier to imitate a familiar behaviour than to teach a new one. 03 Issues discovered ➔ Recurring low-value tasks were scattered across tools, emails and people. ➔ Finding a thing fast was the whole job, and the navigation did not make it fast. ➔ A chatbot with open answers generated errors and frustration. ➔ Empty results left people in front of a blank screen. ➔ Without documentation, every new screen drifted from the last. Five principles for a workplace app One primary action per screen One-finger use, thumb zone first Reveal a little at a time The bot is a bot, and says so Document it or it does not exist 04 Results eFM got an app experience, a design system and a style guide detailed enough for developers to build from without asking. What I cannot show: adoption numbers inside the client companies stayed with eFM. What went wrong, in a useful way: the guided-only chatbot limits freedom, and we chose that on purpose, because a bot that answers a little worse but always correctly beats one that answers brilliantly one time in three. What stays: it was my first design system delivered as code documentation rather than a Figma file, three years before Ekitai made that the default. 05 Lessons learned The best assistant is the one you forget you used. ➔ Familiar patterns beat clever ones when the goal is speed ➔ Constrain the bot and you free the user ➔ An empty state is a design decision, not an absence ➔ A design system is finished when the developers stop asking // Building a workplace app people should barely notice? Translated serve 180.000 clienti in 177 lingue. Nicola tells me about his tools for designing delegation to AI: the Prompt Canvas and the AI Collaboration Canvas. The problem, we discover, is not technology. It's that people know how to do their job, but they don't know how to describe it. We slide into ontologies, into RAG, into context engineering – esoteric words to say a simple thing: someone will have to build the memories of organizations. A profession that doesn't exist today. Then Nicola confesses to me a personal practice: when he has a problem, he asks ChatGPT to play three therapists with different orientations and makes them argue with each other. It's not therapy. It's a way to illuminate the same problem from angles that you wouldn't see on your own. Rovelli's Helgoland comes to mind: matter exists only in relation to other matter. Maybe even problems. And finally training. Enough with the "petrol station" model - you come in, get your fill of knowledge, clear the course without learning anything. Nicola is building something different: a conversational agent that forces you to really understand. What work will we be doing in five years? Nobody knows. But at least we're asking ourselves the right questions. The guest Nicola Mattina Product Manager & AI Explorer Nicola Mattina is a product manager with over twenty years of experience in building digital products. Founded and sold a startup to Apple , led development teams for Translated and Pagine Mediche . Since the arrival of ChatGPT he has transformed generative AI into his daily work and thought tool — using it for documentation, brainstorming, simulations and meta-prompting. His vision: AI does not replace skills, but amplifies the ability of those who know how to describe their work. Those who cannot explain what they do cannot delegate. Neither to a human, nor to a machine. E allora? I start with an audit of what already exists, design the relationships between the parts, and leave the in-house team with a system it can use and extend on its own. Why "systemic" The people who use a product are one part of the ecosystem, alongside the people who maintain it, regulation, costs and the people left out. Looking only at the user leads to things that are right for one person and wrong for the system. Systemic design changes what you decide to build and, often, what you decide not to build. The method in three steps 01 Semantic audit Before building anything I find out what already exists and where it contradicts itself. 02 Relationship architecture I define how the parts depend on each other, as well as the parts themselves. 03 Handover The system has to keep working once I am gone. Cases **Ekitai.** The component architecture of the platform that also runs this site: sections, typographic atoms, themes. One system serves several clients without any of them losing its identity. **Airbnb and Translated.** The AI-assisted localisation flow for Airbnb listings in more than 10 languages, designed from the host's perspective and shipped with the 2021 Winter Release. **Accredia.** Information architecture and document flows for the Italian accreditation body. The measured result is around 960 minutes of work freed up each month, roughly one person's time. A much larger savings figure circulated early on: it was a projection the client never confirmed, and I do not use it. FAQ **Do we need an existing design system?** No. Projects often start from scattered files and rules that live only in someone's head. **How long does it take?** It depends on the size. The audit usually takes a few weeks, and the rest is decided after. Too many files, too many versions of the same thing? Tell me what you have today and where it gets stuck. We start from there. ### Hypnotic Speeches Source: https://carlofrinolli.it/service/hypnotic-speeches Language: en — Last updated: 2026-09-27 SERVICE · HYPNOTIC SPEECHES Keynotes and talks on design and artificial intelligence I give keynotes, lectures and interactive talks on design, artificial intelligence and creative communities. I speak at conferences, universities and company events, in English or Italian, in formats from 30 to 90 minutes. Every talk starts from a real case and leaves the audience with a question to work on. What I talk about The designer as orchestrator How the job changes when the person designing coordinates systems and AI agents instead of drawing screens. This is the topic I work on most right now. Design as transformation OPUS, my four-stage model (nigredo, albedo, citrinitas, rubedo) for reading any change process, from an opaque problem to everyday practice. Creative communities What building WUDRome and DesignDinner taught me about getting people to come back. Formats **Keynote** 30-60 minutes, for conferences and event openings. **Lecture** 90 minutes plus Q&A, for universities and master programmes. **Interactive talk** 45 minutes plus a short workshop, for company teams and retreats. Where I have spoken At Sapienza University of Rome, for *Design Beyond Experience*, to around 200 communication design students, where I presented OPUS. At IntelligentIA in Rome, on designers and AI, to practitioners and decision makers. At WUDRome, the Rome edition of World Usability Day, which I organise. I also host DESaiN, a podcast on AI and design. What the stage taught me The hardest audience is the one that did not ask to be there: a team sent by its company, a class that has to attend. What works with them is rhythm, a long pause at the right moment, and a case that concerns them in the first two minutes. I do not always manage it, and when the room stays cold I can tell from the questions that never come. FAQ **Can the talk be adapted to my event?** Yes, every talk is built around the audience and the theme of the event. **Which language?** English or Italian. Organising an event? Tell me who will be in the room and what you want them to take home. We build the talk from there. ### Facilitation Witchcraft Source: https://carlofrinolli.it/service/facilitation-witchcraft Language: en — Last updated: 2026-09-27 SERVICE · FACILITATION WITCHCRAFT Workshops that bring a group to a decision I facilitate workshops for teams that need to decide something together and cannot get there alone: a launch, a positioning, a new way of using AI. Sessions run from 3 hours to 2 days. At the end the group holds a specific written output it can use the following Monday. Where this comes from I learned to facilitate before I knew the word for it. In 2009-2010 I spent a year as a design consultant for Mozilla on the initiative that became the Mozilla Festival in London, and from 2011 to 2017 I was a volunteer Mozilla Rep in Italy and Europe. That is where I saw that a community holds together through the way questions get asked, more than through the answers. WUDRome, now a community of more than 2,000 design professionals, and DesignDinner grew out of that practice. What I offer 1-2 days Facilitated design sprint Output: a validated concept and a clickable prototype. For teams that need to pick a direction fast. Half a day Brand strategy workshop Output: an archetype map, a value system, a tone of voice. 3 hours AI and design lab Output: a prompting strategy, an AI-assisted workflow, and a list of where AI helps and where it makes the work worse. An example An internal workshop with 12 people across product, design and engineering. They started with different vocabularies and a lot of anxiety about automation. They left with a decision map of where to use AI, which now lives in Notion and which the team keeps updated on its own. The uncomfortable part Whoever facilitates decides which questions enter the room and in what order, and that shapes what the group is able to think. I have no clean answer to that power. What I do is name it at the start and give the group the right to change the agenda. FAQ **How long is a workshop?** From 3 hours for a lab to 2 days for a full design sprint. **Do participants need technical skills?** No. You need a real problem and the people who have the authority to decide on it. **Do you work remotely?** Yes, though multi-day formats work better in person. Got a decision your group needs to make? Tell me the problem and who needs to be in the room. We will work out which format makes sense. ### Meaningful Sprint Prototyping Source: https://carlofrinolli.it/service/meaningful-sprint-prototyping Language: en — Last updated: 2026-09-27 FAQ **Is the prototype code I can keep?** Sometimes, but it is built to learn. We decide together whether to grow it or rewrite it. SERVICE · MEANINGFUL SPRINT PROTOTYPING AI prototypes to decide, not to demo I use AI to take an idea to a prototype people can try within one working session, instead of after weeks of development. The prototype exists to decide whether to go ahead, change course or stop. I work in five-hour sprints, two-day workshops or ongoing engagements. Formats 5 hours Sprint To test one specific hypothesis. 2 days Workshop For a team that wants to learn the method on a real project. Over time Ongoing support For teams that want to build this way of working into their process. The problem Design sprints work when the problem is already defined, and lean works when you can measure. Many projects start on moving ground instead: the development team is at capacity, agencies cost too much, and the idea stays stuck in a Figma file no user will ever see. Proof it works Stakko, a streaming search engine for Italy that covers around 80 platforms, I built with Claude Code without going through Figma. Findry, a visual inventory for objects and boxes, started the same way. When it is the wrong tool If the people deciding want a demo to approve rather than an experiment that can say no, the sprint turns into theatre. The same goes for when the problem is already clear and needs production engineering: that calls for developers, and a quick prototype risks becoming the code everything else gets built on. Got an idea stuck in a file? Tell me what you are trying to build. We will see together whether it makes sense to work on it. How I work I use OPUS, a four-stage cycle. We question our certainties, separate what really matters, build deliberately rough prototypes that teach us something, and keep what we learned. AI tools speed up every stage: Claude or ChatGPT to challenge assumptions, v0, Bolt or Lovable for working prototypes, Claude Code or Cursor when a real MVP is needed, Ekitai for landing pages in a few hours. ### Fractional Chief Design Officer Source: https://carlofrinolli.it/service/fractional-chief-design-officer Language: en — Last updated: 2026-10-06 // SERVICE · 01 · FRACTIONAL CDO Design leadership, without the full-time hire. Senza aspettare sviluppatori. Landing page e MVP in ore. Pronto a sperimentare? ### Talk e keynote (it) Source: https://carlofrinolli.it/it/service/talk-e-keynote Language: it — Last updated: 2026-09-27 SERVIZIO · HYPNOTIC SPEECHES Keynote e talk su design e intelligenza artificiale Tengo keynote, lezioni e talk interattivi su design, intelligenza artificiale e comunità creative. A IntelligentIA a Roma, su designer e AI davanti a practitioner e decision maker. A WUDRome, il World Usability Day romano, che organizzo. We started from the 2017 status quo, Apple HomePod, Amazon Echo, Google Home and Microsoft Cortana, and from the feeling that talking to machines is a déjà vu. Voice interaction comes in four modes with different results: command, dictation, agent and identification of the speaker. Ben Sauer's line frames the design problem: the medium you design in is not the medium you experience, because you draw logic diagrams and never hear the script. So who should design these dialogues? Our answer was screenwriters and developers in the same room, since a dialogue that works needs characters and clashing points of view, and those are a writer's tools. 28 slides, about 500 views on Slideshare. // SLIDES The deck ### MobileTea #8: La piccola bottega degli orrori Source: https://carlofrinolli.it/speech/mobiletea-8-piccola-bottega-degli-orrori Language: en — Last updated: 2026-10-08 // TALK · MOBILETEA #8 · 2015 · IN ITALIAN La piccola bottega degli orrori A tour of Italian mobile apps gone wrong, each failure paired with a take-away. I started with our own: the Medici Senza Frontiere app built by our studio, with tap areas and body text too small, a reminder that what works in Photoshop doesn't always work in a hand. Then the others. BNL BNP Paribas opening its Android app on a stream of recent transactions. Intesa Sanpaolo asking you to choose among nine options, the first being the calendar. Trenitalia hiding recent searches behind swipes that need surgical precision. Enjoy car sharing leaving you about forty seconds with a countdown and no route to the car you just booked. An ENI touchpoint that makes you sit through every option before you can press 7. The lessons: put some hierarchy in the tasks, give feedback, learn the operating system's paradigms before building your own, and don't confuse people. 30 slides, about 900 views on Slideshare. // SLIDES The deck ### Responsive Design: dall'identità al web, 2015 Source: https://carlofrinolli.it/speech/responsive-design-identita-web-2015 Language: en — Last updated: 2026-10-08 // TALK · 2015 · IN ITALIAN Responsive Design: dall'identità al web 21 April 2015, Mobilegeddon: Google starts penalising sites that are not mobile-friendly. This talk argues that responsive is nothing new for anyone who works on identity, since adapting a brand to every format is what designers have always done. The only novelty is that the web now punishes those who skip it. The first half is about context and attention: people use products on the metro or on the sofa, often on a second screen while doing something else, and that makes them blind to some details. The second half is responsive branding: flexible assets, logos that simplify as space shrinks (Joe Harrison's Responsive Logo Project), and a quiz on the colour sequence of the old Google logo to show how our brains cache what they've already seen. It closes with breakpoints and the choice between mobile first with progressive enhancement and starting from the richest version. 36 slides, about 1,200 views on Slideshare. // SLIDES The deck ### Twelve Times: Vibe Coding, 2025 Source: https://carlofrinolli.it/speech/twelve-times-vibe-coding-2025 Language: en — Last updated: 2026-10-06 // TALK · 2025 Twelve Times: Vibe Coding A talk on vibe coding, 2025. ### Rome Future Jam, 2025 Source: https://carlofrinolli.it/speech/rome-future-jam-2025 Language: en — Last updated: 2026-10-07 // ROME · 2025 Rome Future Jam Speaking at Rome Future Jam, 2025. ### VDT: A review of the process, episode 2 Source: https://carlofrinolli.it/speech/vdt-review-of-the-process-ep-2 Language: en — Last updated: 2026-10-08 // WORKSHOP · SOFIA · 2014 · WITH CHIARA ALBANESI VDT: A review of the process The second episode of Visual Design Thinking, run as a hands-on session with Chiara Albanesi in Sofia (hashtag #bgws14). It opens with a joke about a frustrating, unlocalised experience and then gets practical: ethnography and user research as the ground floor of any product, with Maslow's pyramid rebuilt starting from wifi. The tips are the ones we kept repeating to clients: average users don't exist, so pick a niche; interviews happen between humans, so drop the pretence of objectivity; data helps you find the right questions to ask. The case study is a round of interviews for RIOS, an open brand, built on three prompts: explain it to an old friend at the bar, describe your partners in a few words, open the salesperson's suitcase and say what's inside. Then the room went to work: ten minutes to write five research questions for a public bike sharing service in Sofia. The last slides push teams to drop tech specs and write user stories. 63 slides, about 600 views on Slideshare. // SLIDES The deck ### Design Beyond Experience, Design Sapienza 2025 Source: https://carlofrinolli.it/speech/design-beyond-experience-sapienza-2025 Language: en — Last updated: 2026-10-06 // TALK · DESIGN SAPIENZA · 2025 Design Beyond Experience Talk for Design Sapienza in Rome, 2025. ### Mobile {Hack} Tea #3: Fashion Experience? Source: https://carlofrinolli.it/speech/mobile-hack-tea-3-fashion-experience Language: en — Last updated: 2026-10-08 // TALK · MOBILE {HACK} TEA #3 · 2015 Fashion Experience? The short version of my wearables talk, written to open a hack session. Fashion Experience? asks what happens when digital assistants and sensors become things we wear: bracelets, rings, smartwatches, sensors for people and for pets, almost all built around the idea of measuring ourselves. Some create opportunities, some create problems, and design thinking is how you sort one from the other. First question to any device: would I wear it, and which need does it solve? Who has ever slept with a smart band on? The second part gives the teams four principles to work with: know who you design for, keep it simple, borrow paradigms people already know, give feedback. The last slide handed the evening over to them with two words: let's hack. 18 slides, about 1,100 views on Slideshare. // SLIDES The deck ### Design for User Stories Source: https://carlofrinolli.it/speech/design-for-user-stories Language: en — Last updated: 2026-10-07 // TALK · SMAU FIRENZE · 2015 · IN ITALIAN Design for User Stories SMAU Firenze 2015 asked whether web design was dead. My answer: what's dying is the habit of mistaking a clean, polished layout for a design project aimed at the goal of a product or service. Downloading a nice theme doesn't work, sorry. The alternative borrows from agile development. Ask for whom first (Prince Charles and Ozzy Osbourne share birth year, country, wealth and a love for dogs and the Alps, and you'd never design the same thing for them), then what and why, with the user story template: as a [role], I want [goal] so that [benefit]. The example on stage was a digital rebranding for Parco Leonardo. The closing advice fits on one slide: multidisciplinary teams, and early. 13 slides, about 900 views on Slideshare. // SLIDES The deck ### Alchemy Makers, Rome Future Week 2025 Source: https://carlofrinolli.it/speech/alchemy-makers-rome-future-week-2025 Language: en — Last updated: 2026-10-07 // TALK · ROME FUTURE WEEK · 2025 Alchemy Makers Talk at Rome Future Week, 2025. ### #Smartrevolution: Wearable Experience Source: https://carlofrinolli.it/speech/smartrevolution-wearable-experience Language: en — Last updated: 2026-10-08 // TALK · #SMARTREVOLUTION · 2015 · IN ITALIAN Wearable Experience A talk for #Smartrevolution, 2015, on what changes when technology moves onto the body. It starts from numbers on Italians online (almost half of 4.7 daily hours spent on social networks), passes through Siri, Google Now, Cortana and the film Her, and lands on wearables and the quantified self, with a section called Internet of WTF. Some of these devices open real opportunities, others create problems, like a contactless card that can be read while you're distracted. The neat fix in that case: a card you can switch off from its app. The second half is a checklist for designing wearables. I wear something only if it solves a need, so start from who. Every project has three players, stakeholders, users and you, and all three have to come out satisfied. Interview people as early as possible, choose a niche and accept that interviews between humans are never objective. A case study on reading user needs from the data people already publish. The trigger was TIM IS UX, a contest on Desall asking designers to wireframe a new feature for TIM's Impresa Semplice business portal, with no word on who the users were. So we went looking for them. With my colleague Natalia we crossed conversations on Facebook, Twitter and Google, treating social caring as a research source and our hypothesis as something ready to be proven wrong. Numbers alone don't tell people's stories, but they help you find the right ones. The data surfaced frustrations nobody was handling, later confirmed by interviews: requests that couldn't be tracked, slow customer care, poor site usability and unreliable information. The most shared content on TIM IS was about international rates. From there came personas and a proposal built on the findings, where the brief had asked for a feature nobody would be able to live without. Followed in October 2016 by a talk on the same topic at a McGraw-Hill Lunch and Learn. 38 slides, about 600 views on Slideshare. // SLIDES The deck ### Mobile senza frontiere: Drupal e Titanium Source: https://carlofrinolli.it/speech/mobile-senza-frontiere-drupal-titanium Language: en — Last updated: 2026-10-08 // TALK · 2012 · WITH ALESSIO RICCO · IN ITALIAN Mobile senza frontiere: Drupal e Titanium A two-voice talk with Alessio Ricco, Titanium certified developer and organiser of the Ti.Roma meetup, from the years when I was creative director at nois3lab and taught open web technologies at IED. It picks up from a talk given the year before at MobileD! about the Medici Senza Frontiere app. The brief: keep supporters informed about humanitarian projects in the field, let them donate from any phone (iOS, Android, BlackBerry) and keep content transparent and intact as it changes. The answer was a marriage: Drupal as the content backend exposed through web services, Titanium to ship a single JavaScript codebase as native apps on several platforms, with Alessio walking through windows, views and webview bridges in code. Three years later, at MobileTea #8, I opened my collection of app failures with this same app. 23 slides, about 600 views on Slideshare. // SLIDES The deck ### Design Beyond Experience, Intelligentia 2026 Source: https://carlofrinolli.it/speech/design-beyond-experience-intelligentia-2026 Language: en — Last updated: 2026-10-06 // TALK · INTELLIGENTIA · 2026 Design Beyond Experience Talk at Intelligentia, 2026. ### VDT: Visual Design Thinking, Appy Days Todi 2015 Source: https://carlofrinolli.it/speech/vdt-visual-design-thinking-appy-days-2015 Language: en — Last updated: 2026-10-08 // TALK · APPY DAYS, TODI · 2015 VDT: Visual Design Thinking It started with a sentence I said at the first Co-Design Jam in Rome, summer 2011: "I don't think I'll use these tools in my daily work." Four years later this talk explains why I was wrong. Visual Design Thinking is a handful of methods borrowed from co-design and applied to the agency process itself, because a frustrating working experience hurts a project as much as a frustrating interface. The starting point is a scene every designer knows: three proposals, and the client picks the logo of the first, the colours of the second and the mood of the third, with the logo bigger. The way out is asking "for whom" first, treating every project as a three-way relationship between stakeholders, users and the design team, interviewing real people early and designing for niches, since the average user doesn't exist. The second half was a game played with the audience. 69 slides, about 2,200 views on Slideshare. // SLIDES The deck ### WUDRome opening talks, 2014 to today Source: https://carlofrinolli.it/speech/wudrome-opening-talks Language: en — Last updated: 2026-10-06 // OPENING TALKS · WUDROME · 2014 TO TODAY WUDRome opening talks Since 2014 I have opened every edition of World Usability Day Rome, the community event I organise. The premise: getting to know the client is never lost time. We guide them into telling the story of their company, sketch while they talk and share the drawings, even asynchronously, because if storytelling is the oldest way to share information, sketching is the most immediate. The talk takes the UX toolkit (stakeholder map, personas, user journey, touchpoints) and uses it for visual identity work too, so the style guide is co-designed with the client and tailored to their customers before any UI is drawn. One slide sums it up: "Stop designing for users. Design for their stories." It ends with a tongue-in-cheek list of who the method is not for, waterfall fans and price-per-page clients included, and a thank you to CoDesign Jam Rome and its mentor Cristiano Siri, where it all started. 28 slides, about 1,300 views on Slideshare. // SLIDES The deck ## Contact - [Website](https://carlofrinolli.it/) - [Email](mailto:me@carlofrinolli.it) - [Linkedin](https://linkedin.com/in/carlofrinolli) - [Instagram](https://instagram.com/carlo.frinolli) - [Drop me a line via E-mail](mailto:me@carlofrinolli.it) - [Discord](https://discordapp.com/users/686635979985256460)
